The burndown chart is the default sprint health metric in most agile tools, and it's useful as far as it goes. A healthy burndown — points declining smoothly toward zero — suggests the team is on pace to complete their commitments. A ragged or flat burndown is a signal to investigate.
But burndowns only measure one thing: whether work is getting done at the expected rate. They don't measure how the team is feeling, whether the estimates were honest, whether the work being done is the right work, or whether the sprint is building toward something coherent. Teams that look exclusively at burndowns as a health signal are flying partially blind.
Team Sentiment: The Metric Most Teams Ignore
Team sentiment is one of the strongest leading indicators of sprint health and is almost never formally tracked. When team members are energised and engaged, quality goes up, velocity increases naturally, and the team solves problems collaboratively. When team members are demoralised, burnt out, or quietly disengaged, the opposite happens — and it shows up in metrics weeks before the team is willing to discuss it openly.
Tracking sentiment formally doesn't require a survey tool or a sophisticated process. At the most basic level, it means paying attention to the emotional content of retrospective cards. Are the "Mad" and "Sad" columns consistently fuller than the "Glad" column? Are the same frustrations appearing sprint after sprint? Is the tone of the cards becoming more resigned?

Retrospective Follow-Through Rate
One of the most direct measurements of sprint health is the percentage of retrospective action items that get completed. Teams that consistently follow through on their commitments to improve are on a continuous improvement curve. Teams that generate action items but don't complete them have stagnated, regardless of what their velocity looks like.
Tracking this is simple: at the start of each retrospective, review last sprint's action items and record how many were completed. Teams with healthy ceremonies typically complete seventy to ninety percent. Below fifty percent is a signal that the action items are either too large, not well-defined, or not being tracked where the team actually works.
Scope Change Frequency
How often does scope change after sprint planning? Adding stories mid-sprint or swapping stories out in response to stakeholder requests is a signal that either sprint planning isn't protecting the team adequately, or that the upstream discovery and prioritisation process isn't working well enough to give the team stable sprint goals.
One or two scope changes per quarter is normal — things come up. More than that consistently suggests a structural problem in how the team interacts with stakeholders or how the product backlog is managed. Burndowns will look strange when this happens, but they won't tell you why.
Estimation Accuracy Over Time
How often does the team complete stories within their estimated complexity? A story estimated at three points should, on average, feel like three-point work. If teams consistently find that three-point stories feel like eight-point stories, estimation is systematically off — which means velocity is unreliable as a planning input.
Tracking this doesn't need to be formal. A brief conversation at the end of every sprint — "were there any stories that felt significantly different from their estimate?" — surfaces the calibration signals that make future estimates better. Teams with good estimation accuracy don't need to discuss it much. Teams with poor accuracy find the same patterns recurring, which points to specific improvements in estimation approach.
Meeting Load
One undertracked metric of sprint health is the percentage of developer time spent in meetings versus in focused work. Scrum ceremonies, when well-run, should consume no more than ten to fifteen percent of a team's time. When they consume twenty-five percent or more — through long standups, overrun planning sessions, and additional ad-hoc meetings — the sprint health is compromised regardless of what the burndown shows.
Async standups are one of the most effective ways to reduce this load. Switching from a fifteen-minute daily live standup to a three-minute async submission recovers approximately one hour of developer focus time per person per week. For a team of six, that's six hours per week of recovered capacity — nearly a full engineer-day per sprint.
Building a Complete Picture
Burndown charts, velocity, sentiment, follow-through rate, scope stability, estimation accuracy, meeting load — no single metric tells you the whole story. The teams with the healthiest sprints are the ones that track a handful of these indicators and review them explicitly in retrospectives, not just the ones that are automatically generated by their project management tool.
